Clutch replacement gone awry

Hello. I own a 2011 justa Mini R56. I replaced the clutch and now have a problem I was hoping someone could help me diagnose. My clutch pedal is stuck up top and hard as a rock. I removed the slave cylinder and if I depress the plunger, the pedal will travel as my helper pushes down on the pedal slowly. If I leave the plunger fully extended and have someone press the pedal then it is again, hard as a rock. When I install the slave cylinder, the unit goes in until about 1/4” before the flange contacts the mating surface. This is how far it sticks out as the plunger initially makes contact with the clutch fork. I. Can then press it in and install the nuts. I used a crappy borescope camera and I was able to verify that my throw out bearing is installed correctly and it doesn’t appear that the pivot point on the clutch form has become unseated. Does anyone have any ideas of what to try next? I would rather not pull the transmission again if I don’t have to, because I forgot to check pedal function until after the car was back together.

did you make sure the clutch is installed in the right direction? can you spin the engine clock wise by hand?
