R50 clutch issues :/

Hello all, in a bit of a pickle.

I have swapped out the midland for the 6 speed getrag, I kept the DMF and it was OK but a bit slower pickup. After searching the Interweb I bought a lightweight flywheel, and as many people told me, the solid friction plate in the r53 clutch is fine to run with a solid flywheel. I done this, again ran fine ut I wasn't really happy about having nothing to take up the initial power. So I got a sprung friction plate and fitted, but then had no clutch. Pedal went to the floor.
I have clamped the slave as far in as it will go, and sat it with bleeder as high as I could, and pressure bled the system 3 times, still nothing.
I have since bought a new slave, still didn't work, and a new clutch master cylinder, bleeding until no bubbles and I have a returning pedal, but the slave cylinder does not seem to come out far enough. Pedal up to Pedal down the slave cylinder is extending about 10mm.

Any ideas on my long and grammatically terrible problem?

If you are sure the clutch linkage is correct and the hydraulic system cylinders are good and the system properly bled I would suspect the clutch engagement distance has changed with the addition of a single mass flywheel and a sprung clutch disc.

Or taking a WAG the friction disc has a direction installation requirement. That is the disc may need to be installed with one *specific* side of the disc facing towards the flywheel.

No MINI experience but with other brands of cars a not unknown problem was the release/throw out bearing was not installed correctly. The result is a change in the amount of movement necessary to disengage the clutch or to when the pedal is released allow the clutch to fully engage.

The friction disc was marked 'gearbox side' so I'm confident it is in right. The only thing in the clutch part I changed is the friction disc. The release bearing came with the kit which was a different shape to the LUK I fitted previously, which absolute max is about 4mm taller so in my eyes should disengage the clutch a little sooner.

My concern is the lack of travel on the slave cylinder when the clutch is engaged, its as if it is still airlocked. I'm going to bleed it again, it's absolutely confuddled me :/
